Songiri (損切り): The Courage to Cut Your Losses

 

One of the most difficult decisions in business—and in life—is knowing when to stop.

 

In Japan, the concept of songiri (損切り) means "cutting your losses." While the word is commonly used in investing, its wisdom applies to almost every important decision. Songiri teaches us that decisions should be based on future value, not on what has already been spent.

 

Behavioral economists call the opposite the "sunk cost fallacy" or the "Concorde Effect." People continue investing time, money, or effort simply because they have already invested so much. Unfortunately, past investments cannot be recovered. The only question that matters is whether continuing will improve the future.

 

A modern example often discussed by economists and military historians is the war in Ukraine. All sides have committed enormous resources, suffered tremendous losses, and made significant sacrifices. As those costs continue to grow, it becomes increasingly difficult for leaders to change course because doing so may appear to invalidate everything that has already been invested. This illustrates one of the greatest dangers of the sunk cost fallacy: the larger the investment, the harder it becomes to walk away.

 

The lesson of songiri is not to give up easily. Rather, it is to recognize reality and make decisions based on today's facts and tomorrow's opportunities—not yesterday's costs.

 

Sometimes the wisest decision is not to continue because you have already invested so much. It is to have the courage to stop.
