Right Material, Right Place

Right Material, Right Place

There is a Japanese phrase: 適材適所 (tekizai tekisho)—“the right material in the right place.” Simple, but often ignored.

Look at castles. In Europe, castles are built of stone—thick, heavy, and designed to survive long sieges. In Japan, castles like Himeji Castle use wood structures on stone foundations. Why? Earthquakes. Wood bends. Stone cracks.

Same goal. Different solution.

That’s the point.

In business, people copy what works elsewhere and assume it will work for them. They adopt tools, systems, and strategies because they are popular—not because they fit. Most of the time, it backfires.

What works in one country may fail in another. What works for a large company may not work for a small team. Even inside the same organization, one solution does not fit all.

The issue isn’t the idea—it’s the placement.

I’ve seen companies waste money on the wrong systems, put the wrong people in the wrong roles, and slow themselves down chasing trends.

適材適所 is a simple reminder:
Understand your environment.
Understand your needs.

Then choose what fits.

That’s how things actually work.
