From Warplanes to Automobiles — A Business Lesson from Subaru

Many people know Subaru as a reliable automobile brand, but its origin story is a powerful business case study.

Subaru’s roots trace back to Nakajima Aircraft Company (Nakajima Hikōki), one of Japan’s premier aircraft manufacturers during World War II. The company produced advanced military aircraft and was a major industrial force at the time.

Interestingly, Subaru is not alone in this aviation-to-automotive journey. BMW — today known worldwide as a luxury car manufacturer — also began as an aircraft engine maker. History shows that aerospace engineering often creates the technical foundation for high-performance automotive companies.

After Japan’s defeat in 1945, the Allied occupation under GHQ moved to dismantle large industrial groups. Nakajima Aircraft was broken up and reorganized into multiple smaller companies (commonly cited as 12 firms). For most companies, this kind of forced breakup would have been the end of the story.

But not here.

In 1953, six of the successor companies reunited to form Fuji Heavy Industries, the predecessor of today’s Subaru Corporation. This required leadership, coordination, and a clear vision for the future.

The Subaru name and logo reflect this history. “Subaru” is the Japanese name for the Pleiades star cluster. The six stars in the logo represent the six companies that came together — a quiet but powerful piece of brand storytelling.

Fuji Heavy Industries later made a strategic pivot into automobile manufacturing. Over time, Subaru built a strong global reputation, particularly around its boxer engine and symmetrical all-wheel-drive technology.

From a business perspective, the lesson is clear: structural disruption does not have to mean failure. With the right strategy, companies can reinvent themselves.

Subaru’s journey is a strong example of resilience. Few companies successfully transform from aerospace manufacturing into a respected global automotive brand. Subaru did — and that is what makes its history worth studying.
